# How leading teams turn AI into an engineering productivity edge

You can probably answer whether AI adoption is up in your team. Seat counts, AI-assisted pull requests, and agentic tools enabled have all been climbing in almost every organization we speak with. What you likely can’t answer, at least not with confidence, is whether any of it is helping your team ship faster.

The question matters more this year than last, because the teams that worked out how to use AI are no longer just inching ahead. A real gap is opening between the teams that master AI and those who merely use it, and it's widening fast. The good news is that which side your team ends up on is still up to you.

## **Adoption was never the finish line**

For two years, the conversation has been about adoption, measured in how many seats, how many tools, and how much of the codebase is AI-touched. Those numbers are easy to collect and even easier to misread, because they count what went in, not what came out the other side.

Adoption alone does not close the gap, and often can even look like a problem. AI-assisted changes tend to arrive bigger, and fully autonomous agents can stall in review when no human owns them across the finish line. Measure AI code the same way you measure human code, and you will conclude it is slowing you down. Measure it on its own terms, and a different picture emerges. Bigger AI-assisted changes and slower agentic reviews are expected and healthy for what they are, as long as they convert into merged, shipped work.

Conversion is the whole game. It is the difference between a team that is busy with AI and a team that is faster because of it.

## **AI leverage separates the teams pulling ahead**

The teams winning this are not the ones with the most seats. They are the ones turning AI activity into merged output, and the effect isn’t small.

Developers with high AI usage are merging pull requests at 1.7 to 2.2 times the rate they were a year ago. Even a typical team, with a realistic mix of light and heavy users, should expect around a 1.5x lift in merge rate. A lift like that compounds quarter over quarter into a delivery pace slower teams can't easily catch.

The uncomfortable part is how fast this happened. Teams that leaned in are compounding, teams that didn't are flat, and the gap only gets harder to close from here.
